Overhaul decision on a building materials plant brick line: replace or repair? One cost comparison table convinced the owner

The main structural components of the brick line were still sound, but faults alternated between the hydraulics, the electrics and the conveying sections, and annual repair costs plus downtime losses had reached nearly thirty per cent of the price of a new line.

The owner leaned towards replacing it; the equipment manager leaned towards an overhaul. Both were arguing on instinct.

I prepared two versions of a three-year total-cost estimate: replacing the line, covering purchase, installation, downtime losses and residual value; and overhaul, covering itemised retrofit costs, schedule downtime losses and estimated future maintenance. The key input was a structural-component life assessment: flaw detection and geometric measurement confirmed ample remaining life in the main frame and press mechanism.

The estimates put the three-year total cost of the overhaul about forty per cent lower, with a production stoppage 18 days shorter. On that basis the overhaul was chosen: full renewal of the hydraulics, PLC conversion of the electrics and partial replacement of the conveying section, completed in 35 days.

The core of an overhaul decision is the life of the structural components. If the structure is sound the nerves and blood vessels can be replaced; if the structure has gone, nothing else matters.

Turning a decision into arithmetic is how a technical person takes part in running the business. One honest cost table carries more weight than ten pieces of advice.

"Replace or repair" is the most expensive decision in managing old equipment: replace and you spend millions; repair and a repair that doesn't hold is an even bigger loss. The answer in this case was not a snap judgement but a three-year total-cost comparison table that monetised purchase and installation, downtime losses, residual value and future maintenance, and put the two versions side by side - the conclusion surfaced on its own: the overhaul's total cost was about 40% lower, with a downtime period 18 days shorter. The essence of decision support is translating a technical judgement into the language of money that a boss understands.
